One helpful framework I use, inspired by the work of Mike Weinberg, is the FOC Formula:

– F = Fieldwork (real-time coaching alongside your team in the field)
– O = One-to-Ones (structured, regular meetings to review pipelines and opportunities)
– C = Coaching (proactive training sessions, reinforced through daily interactions)

This framework keeps the focus on what matters most and helps ensure admin never replaces true leadership work.

Checklist for Leaders

✔️ Delegate reporting and routine updates to operations or tools
✔️ Protect calendar time for coaching and strategy
✔️ Schedule regular one-to-ones with each rep
✔️ Use systems to track performance instead of chasing updates
✔️ Revisit your own priorities weekly to ensure leadership comes first

Because in the end, you weren’t hired to run reports you were hired to move people.
