Many CEOs have approved AI pilots, purchased new tools, and encouraged their teams to experiment. Yet months later, the business may still look almost the same.

The problem is rarely access to technology. It is leadership.

AI transformation becomes meaningful when the CEO connects technology to business priorities, changes how work gets done, and makes adoption part of the organization’s operating rhythm. Recent Bain research found that roughly 80% of CEOs surveyed were dissatisfied with the progress of their AI programs, despite significant investment and high expectations. (The CDO TIMES)

From Understanding AI to Leading It

CEOs do not need to become AI engineers. They do need enough practical understanding to ask better questions.

The first stage is curiosity. Leaders should personally experiment with AI tools, understand their capabilities, and identify where they could improve customer experience, productivity, decision making, or growth.

A useful starting question is:

If we designed this business today with AI at its core, what would we do differently?

This shifts the discussion from “Which AI tool should we buy?” to “Which business outcome are we trying to improve?”

That distinction matters. A sales leader, for example, may discover that AI can prepare account research, summarize customer interactions, identify buying signals, and support proposal development. The goal is not more technology. It is more productive selling.

From Leading AI to Redesigning Work

Once opportunities are identified, CEOs need to move beyond isolated experiments.

AI creates its greatest value when organizations redesign workflows around what technology and people can do together.

Consider a customer service process. Adding an AI chatbot to an inefficient workflow may create limited value. Redesigning the entire process could allow AI to handle routine questions, surface customer history, identify complex cases, and route those cases to employees with the right expertise.

The outcome can be faster response times, better employee productivity, and stronger customer experience.

This is where AI transformation becomes an operating model question.

Leaders need to examine processes, roles, decision rights, technology, data, and skills together.

From Transformation to an AI-Ready Culture

Technology adoption ultimately depends on people.

Employees need to understand how AI will change their work and where human judgment remains essential. Leaders need to create room for experimentation while setting clear expectations around quality, security, and responsible use.

CEO behavior matters here.

If leaders talk about AI but continue working exactly as before, employees receive a different message. If leaders actively use AI, share what they are learning, and recognize teams that improve workflows, adoption becomes part of the culture.

Bain reports that its own managing partner dedicates more than 20% of his time to the firm’s modernization and AI agenda, demonstrating that senior leadership involvement can be practical and visible rather than symbolic. (CEO NA)

From Adoption to Measurable Business Results

The final test is not how many AI tools an organization has deployed. It is what has changed because of them.

CEOs should track measures such as:

  • Revenue generated or protected
  • Customer response time
  • Employee productivity
  • Operating costs
  • Decision-making speed
  • Quality and error rates
  • Adoption across critical workflows

Research on enterprise AI adoption increasingly points to the same challenge: isolated productivity improvements do not automatically become enterprise-level value. Organizations need to redesign workflows and measure outcomes that matter to the business. (Harvard Business Review)
