The term ‘player-coach’ sounds heroic. One foot in the field, one foot in leadership. Hustling through deals while also mentoring the team. But in reality? It usually means you’re stretched too thin and underdelivering on both fronts.

When you try to be the star rep and the team leader, you’re constantly task-switching between two demanding roles. That’s a surefire way to create burnout, misalignment, and missed opportunities.

Here’s the truth most organizations avoid: you can’t coach a team effectively when you’re still trying to carry the ball yourself.

Leadership requires space mental, emotional, and strategic. You need time to think, to watch, to develop your people. You need to be present in 1:1s, observe patterns, and shape culture. You can’t do any of that well when you’re worried about your own pipeline.

Likewise, if you’re still responsible for hitting a personal sales target, your instinct will always be to protect your deals first. And who can blame you? It’s what got you promoted. But now, your success is measured not by your individual wins but by your team’s performance.

Being a player-coach is seductive because it feels productive. You’re closing deals, staying sharp, staying relevant. But what if your real value is no longer in the deal you, but in the deals your team wins without you?

True sales leadership is about scalability. It’s about enabling others to thrive without your direct involvement. And that only happens when you commit to leading full-time.

If your organization expects you to do both, push back. Make the case for dedicated leadership. Show the opportunity cost of having your top leader chained to an individual quota.

The best teams aren’t built by superheroes juggling multiple roles. They’re built by leaders who choose to lead fully, intentionally, and without distraction.

So, if you’re still wearing both hats, it might be time to take one off.

And if you choose the leadership hat, wear it proudly. Your team and your future success depends on it.
